The tool-first trap
Here’s what I observe in every organization I work with. Teams start by asking “what AI tools exist?” when they should be asking “what work actually needs help?”
The average enterprise evaluates four to six AI tools before deploying one. Most of that evaluation time gets wasted because the team hasn’t defined the criteria.
You end up comparing tools instead of matching tools to problems.
The result? You buy something expensive, your team uses it for edge cases, and the CFO starts asking harder questions about ROI. Nobody wins.
The fix is simple in principle: start with the work, not the technology.
Before you open a single product tab, you need to map your actual workflows. What tasks consume the most time? Which of those are creating value? Where’s the gap?
This is where the AI readiness assessment comes in. It’s not about whether your company is “AI-ready” in some abstract sense. It’s about identifying the specific tasks in your workflow that are ready for AI right now.
The question everyone wants answered: where should I start with AI in my business?
The answer: map your recurring tasks. Plot them on two axes — time consumed versus strategic value. The high-time, low-value quadrant is your starting line. That’s where the easy wins live.
Two axes, four quadrants, one decision
The framework is deceptively simple. Imagine a two-by-two grid.
On the X-axis: time consumed (rate it one to five). How many hours per week does this task eat up? Be honest. Most teams underestimate how much repetitive work drains their calendar.
On the Y-axis: strategic value (rate it one to five). Does this task directly drive business outcomes? Does it require judgment, creativity, or institutional knowledge? Or is it mostly mechanical?
Now plot your recurring tasks. Look at where they land.
Quick Win (high time, low value). These are the first tasks you automate. They consume serious time but don’t require much judgment. Email triage. Data reformatting. Report generation. Low risk, high return. You should be running pilots on these this week.
AI Augment (high time, high value). These need human plus AI working together. A human provides context and judgment. AI handles the mechanical lifting. Sales call prep is the classic example. The AI pulls data and summarizes the call history. The salesperson decides the actual strategy. These save enormous time but they require oversight.
Optimize (low time, low value). Streamline or drop these. They’re not worth an AI investment. You might be better off just eliminating them.
Monitor (low time, high value). Leave these alone. They’re already efficient and they matter. Protect the humans doing this work. Don’t try to automate your way out of excellence.
The power of the framework isn’t the grid itself. It’s that it forces you to think clearly about which problems are actually problems. You’ll be shocked how many tasks your team thinks are critical — but the data tells a different story.
Most teams find their biggest opportunities in the Quick Win category. Marketing teams consistently find 10 to 15 hours per week in automatable tasks. Most of it isn’t in content creation. It’s in reporting and content reformatting. Sales teams resist the assessment initially, then find the biggest wins. Call prep, CRM updates, and follow-up emails add up to six to eight hours per week of AI-ready work.
But the grid alone isn’t enough. You also need to know whether a task is actually AI-ready.
Not every task is AI-ready
The AI readiness assessment has a second layer. After you identify your Quick Wins and AI Augment candidates, you need to score them on AI fit.
Not every task that consumes time is ready for AI. Some tasks have inputs that are too unpredictable. Some have error tolerance so low that a single mistake costs more than the time you’d save. Some don’t have feedback loops that tell you whether the AI worked.
Three factors determine whether AI can actually handle a task.
Input structure. How predictable and structured are the inputs? Email templates are highly structured. AI handles them easily. Creative strategy is unstructured and context-dependent. AI struggles. If your task has clear, consistent inputs, AI can learn the pattern. If inputs are loose and variable, AI will hallucinate.
Error tolerance. What happens if the AI gets it wrong? A social media draft is forgiving. You review it in 30 seconds and fix any issues. Financial reconciliation is not forgiving. One wrong categorization could ripple through your entire quarter. The lower your error tolerance, the more human oversight you need.
Feedback loop speed. How fast can you tell if the AI worked? If you’re running an A/B test, you’ll know in days whether the AI-generated subject line performed. If you’re measuring brand perception shift, you’re waiting months. Fast feedback loops mean you can iterate and improve. Slow feedback loops mean you’re flying blind.
Score each factor from one to five. Total them up. You get a score out of 15.
Above 10? That’s a strong AI candidate. Your inputs are structured enough, your error tolerance is high enough, and you can measure results quickly.
Below six? Keep a human in charge. The task either has too much variability, too little tolerance for error, or too slow a feedback loop. AI can assist, but it shouldn’t be the primary engine.
Finance teams always have the highest AI fit scores. But they also have the lowest error tolerance. That’s the unlock: start with categorization and invoice tracking instead of financial modeling. Same industry, different starting point.
The patterns nobody expects are hiding in these scores.
Thirteen years of workshops distilled

Marketing teams find their wins in distribution and reporting. Sales teams find theirs in prep and follow-up. Finance finds early wins in categorization and data chasing. Executives find theirs in email triage and meeting note distribution.
But here’s what surprises most teams: the biggest barriers aren’t technical. They’re organizational.
Sales teams resist the assessment at first. They worry that mapping their workflow to a grid somehow diminishes the complexity of what they do. Then they see the results. They realize they’re spending six hours a week on follow-up emails that a junior AI could draft in seconds. That’s when the light comes on.
Finance teams have the opposite problem. They’re eager to automate everything. Then they realize that their error tolerance is so low that putting AI in charge of financial decisions requires three humans watching over it. The actual time savings evaporate.
Marketing teams are the sweet spot. They find consistent wins because their work has clear inputs, moderate error tolerance, and fast feedback loops. The AI can draft, they can refine, and they know in days whether it worked.
The real work isn’t the assessment. It’s what you do after.
Most teams run the assessment, find their Quick Wins, pick a tool, and then… stall. They evaluate the tool for two weeks, decide it needs more fine-tuning, evaluate a second tool, and by month four they’ve made no progress.

Step five: Expand. Once you’ve validated your first Quick Win, move to your number two. Then start exploring your AI Augment candidates. These are higher-stakes and require more oversight, but they’re where the big time savings actually hide.
Most teams that follow this path get to measurable savings in three weeks. Not six months. Three weeks.
The difference between teams that move fast and teams that get stuck isn’t intelligence or resources. It’s clarity. It’s knowing exactly which problem you’re solving, why it matters, and what success looks like before you pick a tool.
